Summary

Keep TanStack Start and preserve the existing UI while improving loading, resilience, accessibility, and Convex boundaries.

• Load homepage data concurrently; defer chat/Markdown and isolate rich HTML rendering from the homepage. Sanitization remains intact. Matched local homepage decoded JS falls from 847.5 kB in the prior optimized build to 659.6 kB; phone LCP did not improve consistently.
• Stream provider output incrementally with cancellation and explicit retry; preserve feed snapshots on live errors and distinguish empty/null states. Keep the persistent audio player, intent prefetch, and desktop view transitions.
• Add bounded/indexed episode reads and cursor pagination, internal-only transfer writes, and owner-token refresh leases. paginationVersion: 1 gates native cursor subscriptions, retaining old-backend compatibility.
• Remove verified unused dependencies/exports/indexes; improve mobile menu, reduced-motion, transfer controls, and image priorities. Add regression tests and CI gates.
• Patch CVE-2026-102989: React Start 1.168.60 / start-server-core 1.169.39. No security bypass; sanitize-html remains 2.17.0.
• Check both root application/tests and the separate Convex runtime TypeScript project in CI. Bun-only tests remain covered by root tsc and bun test, not by the deployment runtime project.

Verification

• 55 tests / 222 expectations, root+Convex typechecks, lint/format and production build; latest GitHub CI and Vercel preview pass.
• Hosted desktop (1440×900) and phone-width (390×844) regression passed on ce5d738: real persistent audio, incremental chat before EOF, transitions, RTL feed/detail and legacy load-more, themes and keyboard controls. The following 19541c4 change is typecheck configuration/docs only.
• Anonymous native local Convex verification passed: synthetic 12-episode SSR/cursor reads, exhausted/missing feeds, internal-only transfer writes, concurrent lease claims and token-fenced completion. Final local prepare passed with default typechecking enabled. Only the isolated copy omitted crons; no shared backend or external actions were touched.
• Earlier matched local benchmark retained all 252 load, 252 navigation and 42 chat-open samples; performance figures precede the security dependency update.

Rollout

Production deployment runs Convex deploy before the frontend build. Isolated native validation is complete. Production browser verification follows the user-authorized merge. Cache leases fence cache completion, not independent RSS upserts; HARDENING.md documents that boundary.

Physical mobile and forced hosted-provider failures remain untested.

Vercel deployment blockers are resolved: CVE-2026-102989 was patched without a security bypass, and the Convex runtime typecheck now excludes Bun tests while root tsc still covers them. Exact merged SHA 19541c4 passed CI and Production deployment 7012963246.

Production browser regression passed on https://hakapit.online at 1440×900 and 390×844, correlated to the immutable deployment by matching the actual entry asset. Verified persistent real audio, incremental chat before EOF, desktop transitions, RTL layouts/themes, keyboard controls and phone containment. Native Convex cursor pagination is now live: 10 + 5 unique cards using the returned cursor, with paginationVersion:1 and no query errors.

No application exceptions or HTTP errors captured. Physical devices, Safari/Firefox, forced production failures, production seek/reduced-motion, and cursor exhaustion beyond 15 episodes remain untested. Backend writes/lease behavior were validated in isolation, not by mutating production.
